Invasion was the last of several concepts for Team Fortress 2 that was released alongside the Half-Life 2 leak that occurred on October 7th, 2003. The original leak contained very rudimentary and unfinished code that had to modified greatly to be compiled. Only two models were present from this build, a playermodel for each team's Commando. Two years after this leak occurred, Valve took TF2 back to the drawing board and came back with the game we all know and cherish.
Note: This article covers the original leaked contents of Invasion and not the Xmas build from Team GaBeN.
The Two Lone Playermodels#
When Invasion's source code was leaked, two playermodels were found in an early Counter-Strike Source port; the Human Commando and Alien Commando. Funnily enough, they also have unused content.
Human Commando#
The Human Commando is a tall stubbled male with wearing a large coat, covered by an armoured vest with 3 grenades on it. He also sports a WW1-styled helmet. Note that his .vmt file is bugged, as it gives him an envmap sheen, presumably for an Energy Shield weapon.

While this seems to be the "finalised" design for the Commando, there exists earlier textures for a Human Commando predecessor, thought to be from 2002. These show a bald, tattooed man in a coloured robe. What's interesting is that these are red and blue texturesets, possibly hinting at aliens and humans co-operating on each other's teams instead of being a Humans vs Aliens game like previously thought.

What's also weird is that there's more textures for a later variant of the 2002 Human Commando. What's even more interesting is that the team textures are in the same texture, albeit on different frames. It seems that this was controlled by a proxy in their .vmts - called TeamTexture - and this switched the frames of a class' textures depending on their corresponding team.

Alien Commando#
The Alien Commando is a tall aqua coloured alien with a large upper-body build. Armour covers most of their upper body and depending on the animation, a visor sometimes covers their head.

Additionally, an additional texture for the Alien Commando exists within the files. This Alien Commando is greener and looks to be textured differently. Perhaps they were changing the artstyle or the texture was merely incomplete? We may never know!

The Source Code#
When Source leaked in 2003, its full code came with it, including the code for an in-development build of Invasion. Unfortunately, however, the code is not completely finished, and outside of the two player models no assets exists. Artist Portfolios and the code itself is all we have in order to figure out how this might have been. This subsection should document the stuff in Invasion's source code.

Vehicles#
Like in Half-Life 2, Invasion was to have drivable vehicles. Tanks and mobile plasma guns were to be usable, as evidenced by the source code.

To do: |
Unless specified, none of these weapons have any media available aside from concept art.
Grenades#
Like their more well-known bretheren from QWTF, TFC and TF2, Invasion was to have throwable Grenades. However, these were only allowed to be used when the player had their Energy Shield active.

Energy Shield#
This one we actually have images for. The Energy Shield was to be a weapon that the player could switch to defend themselves, at the cost of having to use weaker weaponry. It would've been mounted on the Human Commando's left arm and when deployed, two prongs would emerge, creating an energy shield.

Plasma Rifle#
This one we actually have images for too! Looking like a futuristic Thompson with a drum magazine, it appears to just have been a single-shot automatic rifle.

Combat Shotgun#
Judging from the code, the Combat Shotgun looks to be function a standard shotgun, however it fires plasma shots rather than buckshot.
Misc Weapons#
There are a few pieces of concept art for weapons that we don't quite know what they would do
